When Smart People Make Dumb Decisions Together: The Hidden Biases in Groups and Organizations
Have you ever sat in a meeting and watched an entire room of intelligent, capable professionals nod along to a plan that you instinctively knew was doomed to fail? Maybe you kept your mouth shut, assuming everyone else must know something you didn’t. Or perhaps you spoke up, only to be gently dismissed—and later discovered that several colleagues had shared your concerns but stayed silent.
This phenomenon isn’t just awkward office politics. It’s a predictable, well-documented pattern of cognitive failure that affects teams, companies, and even entire industries. When individuals gather in groups, something strange happens to our collective judgment. We don’t just make different decisions—we often make worse decisions than any single person would have made alone.
The study of cognitive biases has traditionally focused on individual thinking errors: the shortcuts and mental traps that distort our personal perception of reality. But some of the most dangerous biases don’t live in our individual minds at all. They emerge only when people come together. They are the biases of groups and organizations—and understanding them is essential for anyone who works with others, leads teams, or participates in any kind of collective decision-making.
The Invisible Pressure to Conform: Groupthink in Action
In 1986, the Space Shuttle Challenger exploded 73 seconds after launch, killing all seven crew members. The subsequent investigation revealed a devastating truth: engineers at Morton Thiokol, the company that built the shuttle’s solid rocket boosters, had warned NASA that the O-ring seals might fail in cold weather. The night before the launch, during a tense teleconference, those engineers argued passionately against launching.
Yet the launch proceeded. Why?
The answer lies in one of the most powerful and destructive group biases: groupthink. Coined by psychologist Irving Janis, groupthink describes what happens when a group’s desire for harmony and consensus overrides its members’ ability to think critically and evaluate alternatives. In the Challenger case, NASA managers were under immense pressure to maintain the launch schedule. Dissenting voices were subtly—and not so subtly—discouraged. Eventually, even the engineers who had raised concerns began to doubt themselves.
Groupthink doesn’t happen because people are stupid or malicious. It happens because groups develop their own invisible social rules. Members learn—sometimes through explicit signals, sometimes through subtle cues—which opinions are welcome and which are not. Over time, the group develops an illusion of invulnerability (“We’re NASA—we know what we’re doing”), a collective rationalization of warnings (“The data is inconclusive”), and an unquestioned belief in the group’s inherent morality (“We would never risk lives unnecessarily”).
The result is that groups make bolder, riskier, and more poorly reasoned decisions than any individual member would have made alone. And because everyone seems to agree, no one realizes what’s happening until it’s too late.
The Abilene Paradox: When Everyone Agrees to Disagree
Groupthink has a lesser-known cousin that’s equally dangerous: the Abilene Paradox. Named after a famous management case study, this bias occurs when a group collectively decides to do something that no individual member actually wants to do.
Imagine this scenario: A family is sitting on a porch in Coleman, Texas, on a hot afternoon. The father-in-law suggests driving 53 miles to Abilene for dinner. The wife says, “Sounds great.” The husband thinks it’s a terrible idea—it’s hot, the drive is long, and the restaurant isn’t even that good—but he says nothing because he doesn’t want to spoil the mood. The mother-in-law agrees enthusiastically. So off they go.
Four hours later, they return, exhausted and miserable. The wife admits she didn’t really want to go. The husband confesses he hated the idea. The mother-in-law says she only agreed because she thought everyone else wanted to. And the father-in-law? He suggested it only because he thought his family might be bored.
No one wanted to go to Abilene. Yet everyone went.
In organizations, the Abilene Paradox explains why companies pursue failing strategies, launch doomed products, or maintain outdated policies—despite the fact that no one actually believes in them. People misread the room. They assume others have information or conviction that they lack. And rather than risk being the lone dissenter, they go along.
The tragedy is that the silence is mutual. Everyone is waiting for someone else to speak up first.
The Cascade Effect: How a Few Voices Shape the Many
Groups don’t just suppress dissent—they actively amplify certain voices while silencing others. This creates what economists call information cascades.
Here’s how it works: In any group discussion, people speak in sequence. The first few speakers have an outsized influence on everyone who follows. If the first person says, “I think this plan is brilliant,” the second person, who had mild doubts, may soften their criticism or remain silent. The third person, who had stronger doubts, now hears two people supporting the plan and begins to question their own judgment. By the time the fifth person speaks, the cascade is complete. The group has reached a false consensus, and the dissenting information—the doubts, the data, the alternative perspectives—never surfaces.
This is why the order of speaking in meetings matters enormously. Research shows that the first opinion expressed in a group discussion is disproportionately likely to become the final decision, regardless of its merits. It’s also why diverse teams can still make homogeneous decisions if the dominant voices speak first.
Information cascades are particularly dangerous in hierarchical organizations. Junior employees, interns, or newer team members are especially reluctant to challenge senior colleagues. But even among peers, the cascade effect operates powerfully. We are social animals, and our brains are wired to privilege social information over factual information—especially under uncertainty.
The Diffusion of Responsibility: Why No One Takes the Blame
There’s another reason groups make poor decisions: diffusion of responsibility. When a decision is made by a committee, no single person feels fully accountable for the outcome. If things go wrong, responsibility is spread so thin that everyone can honestly say, “It wasn’t my fault.”
This might sound like a psychological comfort, but it’s a recipe for disaster. When responsibility is diffuse, individuals put less effort into evaluating options. They assume someone else will catch the errors. They defer to the group rather than thinking critically. And they take greater risks than they would alone, because the downside is shared.
Diffusion of responsibility also explains why organizations can persist in unethical behavior for years. In the famous Milgram experiments, individuals were far more willing to administer what they believed were dangerous electric shocks when an authority figure took responsibility for the consequences. In organizations, the chain of command serves the same function. Each person can rationalize: “I was just following orders,” “My boss approved it,” or “Everyone else was doing it.”
The result is that groups and organizations can commit acts that no individual member would ever consider alone.
Practical Strategies for Better Group Decisions
The good news is that understanding these biases is the first step to counteracting them. While we can’t eliminate group biases entirely—they’re wired into human social cognition—we can design processes and cultures that reduce their impact. Here are actionable strategies that any team or organization can implement:
1. Create genuine psychological safety. The single most important factor in preventing groupthink and the Abilene Paradox is psychological safety—the belief that it’s safe to take interpersonal risks, speak up, and disagree. Leaders must actively invite dissent. This means thanking people who raise concerns, even when those concerns are uncomfortable. It means not punishing people for being wrong. And it means modeling vulnerability by admitting your own doubts and uncertainties.
2. Use the “last speak first” rule. To counteract information cascades, change the order of speaking in meetings. Instead of having the most senior person speak first, ask the most junior person to share their perspective. Or go around the table in reverse order of seniority. This simple structural change can surface information that would otherwise be suppressed.
3. Assign a devil’s advocate. Designate someone—preferably on a rotating basis—to formally argue against the prevailing view. This isn’t about being negative for its own sake; it’s about forcing the group to consider alternatives and test its assumptions. The devil’s advocate should be empowered to challenge even the most popular ideas without social penalty.
4. Conduct a pre-mortem. Before finalizing a major decision, ask the team to imagine that it’s six months in the future and the decision has failed spectacularly. Then ask everyone to write down what went wrong. This technique, developed by psychologist Gary Klein, bypasses the group’s natural optimism bias and surfaces potential problems that would otherwise remain unspoken.
5. Separate decision generation from decision evaluation. When brainstorming, prohibit criticism entirely. Generate as many ideas as possible without evaluation. Then, in a separate session, evaluate those ideas. This prevents early criticism from shutting down creative thinking and allows quieter voices to contribute.
6. Make responsibility explicit. For every major decision, assign clear accountability. Name one person who owns the decision and its outcomes. This doesn’t mean that person makes the decision alone—they should still gather input—but it ensures that someone is ultimately responsible. This counteracts diffusion of responsibility and encourages more careful evaluation.
7. Build structured dissent into your processes. Some organizations use “red teams” or “challenge teams” whose explicit job is to find flaws in proposals. Others require that every major decision include a written “minority report” documenting dissenting views. These structures ensure that alternative perspectives are preserved and considered, rather than being smoothed over in the pursuit of consensus.
8. Test assumptions with small experiments. Before committing to a large-scale decision, run a small experiment to test your key assumptions. This is especially powerful in organizations because it replaces abstract debate with real-world data. It also reduces the pressure on any single decision, because you’re not committing to a final course of action—you’re just learning.
The Leader’s Role: Cultivating Wise Groups
Leaders bear a special responsibility for managing group biases. The higher you rise in an organization, the more your words carry weight—and the more likely your team is to tell you what you want to hear. This creates a dangerous feedback loop: you think your ideas are good because everyone agrees with you, and everyone agrees with you because they’re afraid to disagree.
The best leaders understand this dynamic and actively work against it. They surround themselves with people who will challenge them. They reward dissent rather than punishing it. They create cultures where the goal is not harmony but truth—where the best idea wins, regardless of who proposed it.
This is harder than it sounds. It requires emotional resilience, genuine humility, and a willingness to be wrong in public. But the alternative is to lead a group that makes decisions based on invisible biases rather than sound judgment—and that’s a recipe for failure.
Beyond the Boardroom: Group Biases in Everyday Life

But it doesn’t happen by accident. It happens when we understand the biases that pull us toward conformity and build structures that push us toward truth.
